I suggest you use BetterCut http://www.androlib.com/android.applicatio...tercut-zAz.aspx

You can change shortcut icon and name, and you can choose from icon packs from market or .png icons stored on your sd.

It's a paid app though

Yeah :) it's a great app. I've been using it since i got my Pulse. I like these http://macthemes.net/forum/viewtopic.php?id=16796965&p=1 Unzip them to your sd/pictures folder and choose Pick Picture in better cut

do i just use the icon folders in each of the two main folders then

Just create a folder called icons in sd/pictures and store your icons there then select pick picture in better cut to browse for them.
