ICS - change the four shortcuts?

How can I change any of the four shortcuts at the bottom of the home screen?

I can press and hold, and drag to the trash can, but it does not delete.

These could be altered on Gingerbread, but it does not seem to be happening now with ICS

press applications then you can use the left menu button and press edit, same thing had me for a while!

if you edit in applications you can drag a new icon over the old one.

Above is correct BUT...

you must be in the customisable set up to see edit. Once you have changed the short-cuts you can go back to alphabetical mode.
